VRF stands for Variable Refrigerant Flow. It is an air conditioning system in which one outdoor unit, driven by an inverter compressor, varies the amount of refrigerant it sends to many indoor units, so each room gets only the cooling or heating it needs.
VRF sits between a split AC and a chilled water plant: one outdoor unit, many rooms, no water loop. This page explains how a VRF system works, its main parts, VRF vs VRV, heat pump vs heat recovery, how it compares with split AC and chilled water, its pros and limits, and where engineers use it in India and the Gulf.
TL;DR
- VRF full form is Variable Refrigerant Flow: one inverter outdoor unit serves many indoor units through refrigerant pipes.
- VRV (Variable Refrigerant Volume) is Daikin's trademark for the same technology, launched in 1982.
- Heat pump VRF cools or heats all zones together; heat recovery VRF can cool some rooms while heating others.
- VRF gives room-by-room zoning and good part-load efficiency, but puts refrigerant inside occupied rooms and has piping length limits.
- VRF is common in offices, hotels and retrofits, and needs a separate fresh air (TFA) system.
What Does VRF Stand For in HVAC?
VRF stands for Variable Refrigerant Flow: an air conditioning system that varies refrigerant flow from one outdoor unit to match the load in each connected room. The refrigerant itself carries heat to and from the rooms; there is no chilled water loop.
VRV full form is Variable Refrigerant Volume. It is not a different technology. Daikin launched the VRV system in 1982 as "the world's first multi-split type air conditioner for commercial buildings", and states that "VRV is a trademark of Daikin Industries, Ltd." (Daikin). Other makers such as Mitsubishi Electric, LG, Samsung, Toshiba and Hitachi call their systems VRF. On Indian drawings and tenders you will see both names used for the same thing.

How Does a VRF System Work?
The key part is the inverter compressor. A fixed-speed compressor is either on or off. An inverter compressor changes speed, so the outdoor unit pumps more refrigerant when many rooms need cooling and less when only a few do. Each indoor unit has its own electronic expansion valve that meters refrigerant to its coil based on its room's temperature.
Outdoor unit
The inverter compressor sets its speed to the total load of all rooms calling for cooling.
Refrigerant piping
Copper liquid and gas lines carry refrigerant through the building, splitting at refnet joints or headers.
Branch selector
In heat recovery systems, a BS box switches each indoor unit between cooling and heating.
Indoor units
Each unit's expansion valve meters refrigerant to its coil; the fan delivers air to the room.

Daikin's own history records the steps: the first VRV in 1982 connected up to 10 indoor units; inverter control came in 1986; heat recovery (simultaneous heating and cooling from one outdoor unit) in 1990; and by 2016 one outdoor system could connect up to 64 indoor units (Daikin).
Main Components of a VRF System
Outdoor unit
Inverter compressor(s), condenser coil and fans. Larger capacities combine two or three modules. Daikin India's VRV Alpha range runs from about 16.8 kW to 220 kW per system (Daikin India catalogue).
Indoor units
Ceiling cassettes for open offices, ducted units hidden above false ceilings (common in hotel rooms), wall-mounted units for small rooms, plus floor-standing and ceiling-suspended types.
Branch selector box
Used only in heat recovery systems. It routes hot gas or cold liquid to each indoor unit so that unit can heat or cool independently.
Refrigerant piping
Insulated copper liquid and gas lines with refnet joints or headers at each branch. Pipe sizes come from the manufacturer's selection software, not from general charts.
Controls
Room remotes, a central controller and communication wiring that links every indoor and outdoor unit; often integrated with the building management system (BMS).

Types of VRF Systems: Heat Pump vs Heat Recovery
Heat pump VRF
All indoor units on one outdoor system run in the same mode: all cooling or all heating. It cannot do both at the same time (CSE, 2020).
- 2 pipes: liquid and gas
- Lower cost and simpler piping
- Standard choice for cooling-only Indian projects
Heat recovery VRF
Some indoor units can cool while others heat. Heat taken out of cooled rooms is moved to rooms that need heating, so the outdoor unit only covers the difference (NY Engineers).
- BS boxes (2-pipe) or a 3-pipe layout, by brand
- Higher cost
- Rare in Indian cooling-only buildings; used where winter heating is needed
There are also cooling-only VRF systems, which can only cool (CSE).
What can the rooms do at the same time?
Heat-pump VRF
Example in cooling mode. Active units share the system mode.
Heat-recovery VRF
Simultaneous heating and cooling using the manufacturer’s heat-recovery arrangement.
Operating-mode comparison, not a pipe layout. Heat-recovery pipe counts and selector arrangements vary by product.
VRF vs VRV vs Split AC vs Chilled Water
| Feature | VRF | VRV | Split AC | Chilled water |
|---|---|---|---|---|
| One outdoor unit or plant serves many rooms | Yes | Yes | Partly¹ | Yes |
| Room-by-room temperature control | Yes | Yes | Yes | Yes² |
| Simultaneous heating and cooling | Partly³ | Partly³ | No | Partly⁴ |
| Needs a plant room | No | No | No | Yes |
| Refrigerant piped into occupied rooms | Yes | Yes | Yes | No |
| Supplies treated fresh air by itself | No | No | No | Partly⁵ |
¹ Multi-split units connect a few indoor units; standard splits are one-to-one. ² With FCUs or VAV boxes per zone. ³ Heat recovery models only. ⁴ Four-pipe systems with a heating source. ⁵ When AHUs or TFA units are connected to the chilled water system. VRF and VRV are the same technology; VRV is Daikin's name.
- Split AC: best for a few independent rooms, such as homes and small shops.
- VRF / VRV: best for mid-size buildings with many zones and little plant space.
- Chilled water: best for large buildings and campuses with a central plant room and long pipe runs.
Advantages and Limitations of VRF
Advantages
- Zoning: each indoor unit has its own setpoint and on/off control.
- Part-load efficiency: inverter compressors give high full-load COP "and even higher part-load efficiencies" (CSE, 2018).
- Space saving: refrigerant pipes are far smaller than ducts or chilled water pipes, and there is no chiller plant room.
- Phased projects: the modular design suits buildings fitted out in stages (NY Engineers).
Limitations
- Refrigerant quantity: a whole system's charge could leak into one room. ASHRAE Standard 34 lists a limit of 26 lb per 1,000 ft³ (about 0.42 kg/m³) for R-410A in occupied spaces, halved for institutional occupancies (CSE).
- Piping length limits: Daikin VRV 5, for example, allows 1,000 m total piping, 165 m longest run and 90 m height difference (Daikin). Limits differ by brand and model.
- First cost: minimum indoor unit size is about 0.5 TR for most makers, so small rooms can end up with more capacity than they need (CSE). Compare installed cost per TR from real quotes.
- No fresh air: VRF recirculates room air; outdoor air needs a separate TFA unit.
The refrigerant limit is why engineers check the smallest room on each system. Try it:
Uses 26 lb/1,000 ft³ = 0.416 kg/m³ (halved for institutional) as reported from ASHRAE Standard 34. This is a teaching check only: apply the code your project follows (ASHRAE 15/34, ISO 5149 or EN 378) and the manufacturer's method, which may allow credit for connected spaces or require leak detection.
Where VRF Is Used in India and the Gulf
In the Gulf, the question is high ambient temperature. Eurovent certification for VRF added high ambient test points in 2019: T3 at 46 °C, T4 at 48 °C and an operability test at 52 °C, aimed at "hot and very hot climate conditions such as Middle East" (Eurovent Certita Certification). Daikin's India VRV Alpha catalogue lists cooling operation up to 55 °C dry bulb (Daikin India). Always check the capacity the unit delivers at your design ambient, not just its rated capacity.
For a design engineer, a VRF job means a heat load calculation for every room, indoor unit selection, refrigerant piping layout and checks against the maker's limits, and a separate fresh air design.
